Accelerated Poland KSeF Go-Live Through a Phased Implementation

A multinational organization began its preparation for KSeF compliance at a very late stage, during the third week of January 2026, just days before the mandatory go-live date of 1 February 2026.

The Poland scope included multiple complex workstreams:

  • Outbound customer invoices (including optional fields)
  • QR code integration for PDF invoices
  • Updating accounting documents with KSeF number and response details
  • Inbound vendor invoice integration with KSeF
  • Self-billing processes
  • Incoming invoice VIM integration in SAP

Delivering all these components simultaneously before the legal deadline posed a significant timing and execution risk, potentially jeopardizing compliance and operational continuity.

KGT immediately mobilized a multidisciplinary project team, enabling the project to move at speed without losing control.

The team combined:

  • Polish tax expertise

KGT proposed a phased implementation strategy, aligned with the client and focused on ensuring legal compliance first.

The following components were prioritized for delivery before the regulatory deadline:

  • Outbound customer invoices (mandatory XML fields only)
  • Inbound vendor invoice integration with KSeF
  • Self-billing functionality

These legally required components were successfully delivered by 1 February 2026.

Additional elements were scheduled immediately after go-live:

  • VIM integration for incoming invoices delivered mid-February
  • QR code and accounting document updates delivered within two weeks after go-live

The solution also enabled the client to apply these enhancements to previously submitted e-invoice documents.
