Enhancing AP Efficiency by Converting KSeF XML Invoices into Readable Format
Challenge
Under Poland’s KSeF e-invoicing mandate, the legally valid invoice format is XML. All inbound invoices from in-scope taxpayers are delivered exclusively in structured XML format through the KSeF system. From 1 February 2026, organizations must therefore receive invoices through KSeF even if they were not yet issuing invoices via the platform.
While XML ensures structured reporting and regulatory compliance, it is not user-friendly for business users.
Accounts Payable teams must:
- Access XML-based invoices
- Interpret invoice information such as amounts, VAT details, and supplier data
- Create vendor invoice postings in SAP
- Perform verification and approval workflows
Processing raw XML files created significant operational challenges for the AP team, including:
- Reduced productivity
- Increased manual handling time
- Risk of misinterpretation
- Disruption of established invoice processing routines
Although legally compliant, the format was not practical for daily business operations.
KGT’s Solution
KGT designed and implemented a structured transformation layer that converts incoming KSeF XML invoices into a fully readable format.
The solution:
- Transforms XML invoice data into a clear human-readable layout
- Generates a structured PDF view for AP users
- Preserves all legally required XML data fields
- Ensures full alignment with the original KSeF submission
With this approach, AP users can:
- View invoices in a familiar visual format
- Access invoice details clearly structured
- Continue using existing workflows such as OCR and SAP VIM processing
- Avoid manual interaction with raw XML files
The transformation enhances usability while maintaining the legally required XML format.
Results
- Seamless AP processing despite XML being the only legal format
- Reduced operational friction in the KSeF environment
- Improved invoice readability and data accessibility
- Full regulatory compliance maintained
Impact
- Business continuity during the regulatory transition
- Reduced operational risk and manual processing effort
- Bridging the gap between structured tax compliance and real-world business usability

Why This Matters
Digital tax regulations increasingly rely on structured reporting and government platforms such as Poland’s KSeF system. However, successful implementation requires more than technical compliance.
Organizations must ensure that regulatory changes do not disrupt operational processes, SAP performance, or finance workflows.
KGT combines tax digitalization and indirect tax expertise, SAP technical capabilities, and practical business process knowledge to ensure that organizations remain compliant while maintaining operational efficiency.
These Poland KSeF cases demonstrate how the right implementation strategy can transform complex regulatory requirements into stable, scalable, and business-friendly solutions.
